The Regional Growth Playbook
Every market ChainPeak has entered since 2021 has made the next entry faster and cheaper — because we write down what works. This page explains the process we run, phase by phase, so you know exactly what you're buying.
ChainPeak grows Web3 projects region by region using a three-phase process: Validate (2–4 weeks: prove the market wants you before spending launch budget), Launch (4–8 weeks: coordinated KOL, media, community and exchange activity), and Scale (ongoing: convert attention into retained, real users). The playbook is built from 450+ projects across 20+ countries and is updated with every engagement.
Why a playbook beats a service menu
Agencies sell channels: some KOLs here, a press release there. The problem is that channels don't fail alone — they fail together, when the sequence and the market read are wrong. A great KOL wave pointed at a market that doesn't want your product is just expensive noise. The playbook exists to make the order of operations and the market read the product — channels become execution details.
Judgment first
Before any budget moves, you get our honest read: is this market winnable for you, with what narrative, at what cost? We've told teams "not yet" — that advice is worth more than any campaign.
Sequence matters
KOLs before community is wasted reach. Media before narrative-fit is wasted spend. Each regional playbook encodes the sequence that compounds — validated across hundreds of launches.
Compounding memory
Every campaign updates the playbook: real KOL performance data, real price benchmarks, real conversion numbers. Clients start from what 450+ projects already paid to learn.
Phase 01 — Validate (2–4 weeks)
The cheapest campaign is the one you don't run in the wrong market. Validation answers three questions: does this region want your product, what story makes it care, and what will winning cost?
What we do
- Market and competitor scan: who owns your narrative in this region today, and at what share of voice
- Message testing: seed posts through KOC accounts to measure real reaction, not survey opinions
- Community pulse: what the region's traders and users actually say about your category
- Channel map: which KOLs, media and communities matter for your segment — with real price benchmarks
What you get
- A go / no-go recommendation with reasoning — including "not yet" when that's the truth
- A positioning and narrative brief adapted to the region
- A costed launch plan: channels, sequence, budget bands, KPIs
- Benchmark data you keep, whoever you run the launch with
Phase 02 — Launch (4–8 weeks)
Launch is choreography. Attention in crypto markets is a wave: KOLs, media, community and exchange activity have to peak together, in the local language, at local fair-market prices.
What we do
- Tiered KOL waves: top-tier voices set the narrative, mid-tier amplify, KOC volume makes it feel everywhere
- Regional media placements timed to the campaign arc, not scattered
- Community launch: local-language Telegram/Discord, AMAs, ambassador seeding
- Coordination with listings, ecosystem partners and event moments where relevant
What you get
- A single accountable team across every channel — no vendor juggling
- Daily campaign telemetry: reach, engagement quality, community inflow, conversion
- Fair-market pricing enforced by our own network data, not KOL rate cards
- A market presence that exists after the campaign ends — not just impressions
Phase 03 — Scale (ongoing)
Launches create attention; operations create users. The goal of Scale is to leave you with a real regional market — a local KOL network, community, media relationships, partners and a user base — not a finished campaign report.
What we do
- Always-on KOC voice keeping your project in the region's daily conversation
- Community operations in local language, across timezones
- User growth loops: quests, referral mechanics, Telegram Mini App funnels with anti-sybil filtering
- Partnership development with regional exchanges, wallets and ecosystems
What you get
- Retained users measured on-chain — not signup counts
- Monthly strategy reviews against the playbook's benchmarks
- Compounding local reputation: each month makes the next cheaper
- A repeatable model you can carry into the next region

Playbook FAQ
What is a regional growth playbook in Web3?
A regional growth playbook is a documented, repeatable process for taking a Web3 project into a specific market: which narratives resonate, which channels and KOLs actually move attention, what fair pricing is, in what order to sequence KOLs, media, community and exchange activity, and how to measure real user outcomes. ChainPeak maintains playbooks for Chinese-speaking markets, Vietnam, Korea, Japan, Southeast Asia, MENA & Turkey and LATAM, built from 450+ project engagements.
How long does it take to launch in a new region?
With a working playbook, a typical arc is 2–4 weeks of validation followed by a 4–8 week launch campaign, then ongoing scaling. Without validation, teams usually spend 3–6 months and considerably more budget discovering the same lessons by trial and error.
What happens in the validation phase?
We test your narrative with real local audiences before you commit launch budget: competitive share-of-voice analysis, message testing through seed KOC posts, community pulse checks, and a channel map with real price benchmarks. It ends with an honest go / no-go recommendation — including telling you not to enter yet, if that's what the data says.
Do I have to buy the whole playbook process?
No. The playbook is how we think, not a bundle you must buy. Many clients start with a single service — a KOL campaign, community management, a Mini App growth sprint — delivered with the same regional intelligence. Engagements grow when results justify it.
